Their next step is to go hunting for a place to “use AI”.
That is backwards.
The right workflow architecture doesn’t begin with a model. It begins with the job to be done.
If the workflow contains ambiguity, unstructured inputs, or support-oriented tasks that previously depended on inconsistent human review, AI may be a very strong fit.
If the workflow is structured, policy-bound, and fault-intolerant, the best answer may be rules, code, or governed analytics instead.
Those are not competing ideologies. They are different tools for different classes of problem.
Lending teams can find themselves in trouble when they treat AI adoption as a destination rather than a design choice.
A lending workflow sits inside a governed operating environment. Credit policies exist for a reason. Exposure decisions have to be explainable. Limit-setting has consequences for customer outcomes and portfolio performance. Contact strategies may be constrained by regulation. Data flows matter. Auditability matters. Repeatability matters.
That does not mean AI has no role. It means the role has to be chosen carefully.
A support workflow that classifies documents, summarizes customer interactions, or helps interpret unstructured inputs can tolerate a different control model than a workflow that influences approval, pricing, exposure, or policy compliance. Strong AI strategy in lending avoids unnecessary governance friction and risks by not treating the different types of workflows as equivalent.
In other words, not every process failure is the same kind of failure. If a marketing message is mediocre, that is usually recoverable. If a loan decision is wrong, unexplained, or non-compliant, the cost is much higher.
This is why workflow consequence has to come before tool selection.
A more disciplined way to think about AI in lending is to work through four questions.
Is the team trying to handle unstructured intake more efficiently? Reduce manual reviews? Improve servicing responsiveness? Increase consistency in a support function? Tighten exposure controls? Improve risk segmentation?
Those are not the same problem, and they should not lead to the same solution.
Is the data messy or structured? Is the task open-ended or bounded? Does the workflow depend on interpretation, or on precision? Is the existing pain caused by ambiguity, or by weak analytics?
This is where many teams discover that the “AI opportunity” is really a workflow clarity problem.
Some workflows are fault tolerant. Others are not.
In lending, decisioning, exposure, pricing, and policy-bound contact strategies all sit much closer to the fault-intolerant end of the spectrum. They demand stronger controls, clearer logic, and more explicit accountability.
Only now should teams decide whether the answer is AI, rules, code, analytics, or some hybrid design.
AI is often strongest where a workflow contains ambiguity and unstructured information. Think: customer interfaces, chatbots, document scanning, machine vision, and other support-oriented tasks. In these contexts, AI can often replace slow, inconsistent, expensive manual handling with something faster and more scalable, provided the control environment is well designed.
It can also play a valuable assistive role in regulated workflows. For instance, AI can help summarize, extract, route, draft, or interpret. But the more consequential the workflow becomes, the less sensible it is to let probabilistic output stand on its own.
That is the key distinction.
AI can be excellent inside the workflow without being allowed to own the final outcome.
There are many parts of lending where the inputs are structured, the acceptable outputs are bounded, and the business need is not interpretation but precision.
That is where rules, traditional code, and governed analytics often do better.
If a lender needs to calculate a limit, apply a contact-frequency policy, test a threshold, or map a signal into a repeatable offer strategy, deterministic logic is often the more commercially sensible choice. It is usually cheaper. It is usually easier to monitor. And in a regulated environment, it is often easier to defend.
The hidden mistake with many AI in lending discussions is assuming that the more advanced-looking tool is automatically the better one. In lending, the better tool is the one that solves the workflow cleanly, produces a usable output, and can be controlled in production.
Sometimes that will be AI. Sometimes it will be analytics. Sometimes it will be both, with hard rules wrapped around the parts that must remain deterministic.
